A newly launched B2B SaaS product — a workflow automation platform targeting mid-market operations teams — had a growth problem familiar to every startup founder: they had built a great product, but nobody knew it existed. With zero brand recognition, zero backlinks, and zero indexed pages beyond their marketing site, the company was starting their SEO journey from absolute zero.
The founders had made a strategic decision to focus product development first and growth second — a common and often correct choice for early-stage SaaS. But now, with a GA product, 14 pilot customers, and a fresh $4M seed round, they needed to build a customer acquisition engine. Paid acquisition was working but expensive ($85 cost per lead) and not scaling efficiently. They needed organic search to become their primary growth channel.
The Head of Growth laid out the challenge: "We're competing in a space with established players who have been doing SEO for 5-10 years. They have domain authority, backlink profiles, and thousands of indexed pages. We have literally nothing. The question isn't 'can we outrank them tomorrow' — it's 'what's the fastest possible path to meaningful organic traffic for a zero-authority domain?'"
The timeline added pressure. With 18 months of runway from their seed round, the company needed to demonstrate organic channel viability within 6-9 months to justify continued investment. A slow-burn SEO strategy wouldn't work. They needed a zero-to-one approach that prioritized quick wins while building the foundation for sustainable growth.
Our Approach
SoniNow designed a strategic SEO launch plan that treated the first 7 months as a structured sequence of phases, each building on the previous one.
Month 1-2: Foundation and Quick Wins. With zero domain authority, competing for high-volume head terms was futile. Instead, we focused on "low-hanging fruit" — long-tail keywords with clear search intent, low competition, and high conversion potential. We identified 240 such keywords through a combination of Ahrefs competitor analysis, customer interview transcripts (to find the language prospects actually used), and AnswerThePublic queries. We prioritized keywords where the top 10 results had average Domain Ratings below 30 — within reach for a new domain.
Month 2-4: Content Cluster Foundation. We organized content into topic clusters around the product's core value propositions. Each cluster had a comprehensive pillar page (3,000+ words with original research, frameworks, and actionable advice) linked to 8-12 supporting cluster posts (1,500-2,000 words each). The first cluster — "Workflow Automation" — was designed to establish topical authority, with the pillar page linking to posts on specific workflow use cases (HR onboarding automation, sales pipeline automation, IT ticket routing) that simultaneously targeted long-tail keywords.
Month 4-6: Link Building and Authority Acceleration. Once foundational content was published and indexed, we launched a focused link building campaign. With no brand recognition, traditional outreach ("link to our blog post") had low success rates. Instead, we created linkable assets: a free workflow automation ROI calculator, a "State of Workflow Automation in 2025" original research report based on a survey of 500 operations professionals, and a list of 47 workflow automation tools categorized by use case. These assets earned 34 editorial backlinks in months 4-6.
Month 6-7: Scaling and Optimization. With domain authority established (DR climbed from 2 to 32), we began targeting mid-competition keywords while continuing to publish long-tail content. The content calendar scaled from 6 posts per month to 18. We also started optimizing existing content: updating underperforming posts, adding internal links from new high-authority pages to older content, and refreshing pillar pages with new data.
The Solution
The SEO program was executed as a coordinated effort between SoniNow's content, technical SEO, and link building teams.
Technical SEO Foundation. The product's marketing site (Next.js on Vercel) was already well-optimized from a technical standpoint, but we made targeted improvements: implementing a content-first XML sitemap strategy with prioritized URLs, adding breadcrumb structured data to all content pages, optimizing Core Web Vitals (LCP went from 2.8s to 1.3s through image optimization and CDN caching), and setting up Google Search Console monitoring with daily crawl error alerts.
Content Production System. We established a content production pipeline that produced 4-6 pillar pages and 12-14 cluster posts per month. Each piece followed a structured template: H1 with primary keyword in the first 100 characters, clear subheading hierarchy (H2, H3), internal links to related cluster content, external links to authoritative sources, and a contextual CTA linking to the relevant product feature or free trial. Every piece was reviewed by a subject matter expert (the product team) for technical accuracy.
Measurement and Iteration. We tracked 20+ SEO KPIs weekly, including rankings by keyword tier, organic traffic by page and cluster, conversion rate by landing page, and DR growth. A bi-weekly SEO standup reviewed progress and adjusted the content calendar based on which topics were gaining traction. When we noticed that "HR workflow automation" content was outperforming "IT workflow automation" by 3x, we doubled down on HR-related content in month 5 — a pivot that contributed significantly to the traffic acceleration.
Results
The zero-to-one SEO program delivered exceptional results for a brand-new domain:
- Monthly organic visitors grew from 0 to 25,000 within 7 months of launch
- Marketing-qualified leads from organic search reached 500+ per month by month 7
