A $50 million online education and course marketplace — with 340,000 registered users and 1,500 active courses — had built their entire platform on a WordPress multisite installation that had grown far beyond what WordPress was designed to handle. The platform included ecommerce functionality for course purchases, a membership system with four tiers, a community forum, instructor dashboards, a review and rating system, and a content delivery network for course videos.

The technical debt was staggering. The site had 68 active plugins, 12 custom post types, 27 custom taxonomies, a database of 28 GB, and a theme that contained 22,000 lines of PHP. Page load times averaged 7.8 seconds on mobile. The checkout flow, a custom WooCommerce implementation with 14 plugins, had a 4-second load time just for the cart page. The platform's LCP was 7.2 seconds, CLS was 0.48, and Google's mobile PageSpeed score was 18 out of 100.

The most critical issue was reliability. The WordPress cron system, responsible for processing course enrollments, certificate generation, and email notifications, frequently failed under load. During peak enrollment periods — including their two annual sales events — the site had suffered complete outages three times in 18 months, each costing an estimated $200,000 in lost revenue.

Our Approach

We designed a comprehensive migration from traditional WordPress to a headless architecture. The plan was built around three principles: zero downtime, zero SEO loss, and incremental migration so the business never stopped operating.

The architecture we designed used WordPress as a headless CMS backend (retaining the WordPress admin the content team knew), a Next.js 14 frontend deployed globally on Vercel's edge network, and microservices for the ecommerce, membership, and community features that were previously handled by WordPress plugins.

We broke the migration into five phases, each with its own rollback plan and parallel-running validation. Phase 1 migrated the blog and marketing pages (lowest risk, quickest wins). Phase 2 migrated the course catalog and search functionality. Phase 3 migrated the ecommerce and checkout flow. Phase 4 migrated the user dashboard and membership system. Phase 5 migrated the community forum and instructor tools.

The Solution

Phase 1 – Content and marketing pages (Weeks 1–4): We exported all 4,200 blog posts, 340 marketing pages, and 1,500 course landing pages from WordPress using a custom migration script that preserved all content, metadata, featured images, and SEO data (title tags, meta descriptions, Open Graph tags, Schema.org markup, and canonical URLs). The Next.js frontend was built parallel to the existing site and validated against a production database snapshot. When we cut over, every URL, redirect, and metadata entry was verified byte-for-byte against the original.

Phase 2 – Course catalog and search (Weeks 4–8): We replaced WordPress's native search and custom taxonomy filtering with Algolia-powered instant search. The course catalog was indexed with 42 searchable attributes including course title, instructor, category, difficulty level, price, rating, and learning objectives, enabling faceted filtering with results returned in under 50 milliseconds. Algolia's analytics dashboard gave the marketing team real-time insights into what learners were searching for.

Phase 3 – Ecommerce and checkout (Weeks 8–14): The most complex phase. We replaced WooCommerce + 14 plugins with a custom checkout flow built on Stripe's API, with support for multi-currency pricing, promotional codes, subscription billing for the membership tiers, and buy-one-get-one-free course bundles. The checkout flow was designed as a two-step process (registration + payment) with guest checkout, saved payment methods, and Apple Pay/Google Pay integration. The entire checkout loaded in under 1.5 seconds, compared to the previous 4-second WooCommerce cart.

Phase 4 – User dashboard and membership (Weeks 14–18): We built a React-based user dashboard that consolidated course progress, certificates, purchase history, account settings, and support tickets into a single, fast-loading interface. The membership system (free, basic, pro, enterprise tiers) was handled by a custom Node.js service that integrated with Stripe for billing and Sanity for content access rules.

Phase 5 – Community and instructor tools (Weeks 18–22): We migrated the community forum from WordPress's bbPress to a custom React-based discussion platform with real-time notifications, structured threading, and instructor-badge recognition. The instructor dashboard was rebuilt as a separate Next.js application with course analytics, student engagement metrics, revenue reports, and content management tools.

Throughout the migration, we used an Nginx reverse proxy that routed traffic between the old WordPress site and the new headless site based on a gradual cookie-based rollout. We started at 1% of traffic in Week 5, ramped to 10%, 25%, 50%, and finally 100% by Week 20, monitoring error rates, conversion rates, and performance at every step.

Results

The migration completed on schedule with zero downtime and zero negative SEO impact:
