A high-volume fashion and lifestyle brand generating $18 million annually through their Shopify Plus storefront was facing a crisis of performance. Despite operating on what should have been Shopify's premium tier, their store loaded in 6.4 seconds on mobile — unacceptable for a fashion audience where 53% of visits came from mobile devices. Their bounce rate was 68%, and Google's Core Web Vitals assessment flagged all three metrics as "Poor."

The brand's marketing team was spending $80,000 per month on Meta and TikTok ads driving traffic to a store that couldn't convert them. The analytics told a brutal story: the ad campaigns were performing well (CTR of 2.8%), but the landing pages had an average conversion rate of just 0.9% — meaning 97 of every 100 visitors who clicked an ad left without buying.

The technical limitations of Shopify's Liquid templating system were becoming impossible to work around. The brand's seasonal collections featured 80+ products each with multiple variants, and the default Shopify search couldn't handle the complex filtering (by size, color, fit, collection, price, and material) that their customers expected. The team had installed 14 different Shopify apps trying to patch these gaps, but each app added JavaScript bloat that made performance worse.

Our Approach

We proposed a headless commerce architecture: keep Shopify as the backend for product management, inventory, payments, and order fulfillment, but replace the Liquid-powered frontend entirely with a Next.js application. This gave the brand complete control over the shopping experience while preserving Shopify's reliable backend infrastructure.

The architecture used Shopify's Storefront API (GraphQL) as the data layer, with a Next.js 14 frontend deployed on Vercel. We implemented Incremental Static Regeneration for product and collection pages, with on-demand revalidation triggered by Shopify webhooks whenever product data changed. This meant static pages delivered at the edge, updated instantly when inventory or pricing changed.

For the search and filtering experience, we replaced Shopify's native search with Algolia, which provided instant faceted search across all product attributes. The integration was bi-directional: product updates in Shopify triggered Algolia index updates via webhooks within 15 seconds.

The Solution

The frontend was built from the ground up for mobile-first performance. We designed a minimalist layout that prioritized product imagery and reduced cognitive load. Key technical decisions included:

  • Static generation for all product, collection, and content pages with ISR for freshness
  • Automatic responsive images using Next.js Image component, serving AVIF and WebP formats at appropriate sizes
  • Progressive hydration for interactive elements like the cart drawer, size selector, and color swatches
  • Optimized checkout redirecting to Shopify's native checkout (required for Shopify Payments) but with a branded, accelerated flow pre-populated from the frontend session
  • Edge caching on Vercel's global CDN with stale-while-revalidate for off-peak traffic
  • Critical CSS inlining and deferred JavaScript loading for non-interactive content

The product page redesign was particularly impactful. We moved the "Add to Cart" button to a fixed bottom bar on mobile (always visible, always tappable), added real-time inventory display with low-stock indicators, and implemented a size-recommendation widget based on the customer's height, weight, and preferred fit — a feature the old Shopify theme simply couldn't support.

Results

The migration launched after 14 weeks of development and a phased rollout where the new frontend served 10% of traffic for one week before full cutover.
