A Series B SaaS company in the workforce analytics space — with 8,000 business customers and $24 million in ARR — had built their growth engine almost entirely on outbound sales and paid acquisition. Their sales team of 22 representatives was generating $2 million in monthly recurring revenue, but their cost of customer acquisition had climbed to $18,000 — dangerously high for a product with a $120/month average revenue per user.

The company's organic presence was virtually nonexistent. Despite having a product that solved a real pain point with measurable ROI, they ranked for only 340 keywords in the top 100, and 80% of those were their own brand terms. Their website, built on a custom React SPA, was nearly invisible to search engines — client-side rendering meant Googlebot saw an empty shell. Their blog had 47 posts, the most recent of which was published 14 months ago.

Our Approach

We designed a 12-month enterprise SEO program structured around three pillars: product-led technical SEO, content cluster strategy, and authority building through original research. The program was built to deliver measurable pipeline contribution within 6 months and scale to 12,000 monthly leads within 12 months.

The first priority was fixing the technical foundation. The React SPA needed server-side rendering to be indexed by Google, and it needed it fast. Rather than rebuilding the entire site, we implemented Next.js with Static Site Generation for marketing pages and Server-Side Rendering for product documentation. This was done incrementally over eight weeks, with the blog and content hub migrating first, followed by the product pages.

For the content cluster strategy, we conducted a comprehensive keyword and competitive analysis using Ahrefs, SEMrush, and SparkToro. The analysis revealed 1,800 high-intent keywords with monthly search volumes between 200 and 4,000, spread across six thematic pillars: workforce planning, employee retention, productivity analytics, compensation benchmarking, diversity and inclusion metrics, and return-to-work strategies. Competitors were targeting these keywords with varying degrees of success, but none had built comprehensive, authoritative content around any single pillar.

The Solution

The solution was executed in overlapping sprints over 12 months.

Technical foundation (Months 1–3): We migrated the marketing site to Next.js with full SSR, implemented a proper XML sitemap structure covering 2,400 pages, added JSON-LD structured data (Organization, Product, FAQ, and Article schemas), and configured Google Search Console with proper URL parameter handling. We also implemented a full-site crawl and indexing analysis using Log File Analysis, identifying and resolving 14 critical crawling issues.

Content cluster creation (Months 2–8): We built six comprehensive content clusters, each anchored by a 5,000–8,000-word pillar page. Each pillar was supported by 20–30 cluster articles (1,500–2,500 words each) targeting specific long-tail keywords within the pillar's topic. The clusters were interlinked using a hub-and-spoke model with optimized anchor text and contextual relevance. We also created six interactive tools — including a "Workforce Cost Calculator," "Retention Risk Assessment," and "Compensation Benchmarking Widget" — that generated organic backlinks and drove qualified traffic.

Original research and link building (Months 4–12): We published quarterly original research reports — "The State of Workforce Analytics 2026," "Employee Retention Benchmarks by Industry," "The ROI of People Analytics," and "Diversity Metrics That Matter" — each incorporating proprietary data from the company's anonymized customer dataset. These reports earned coverage in Harvard Business Review, SHRM, Forbes, and 38 industry publications, generating 1,400 backlinks from domains with an average DR of 62.

Pipeline integration (Months 6–12): We implemented a lead scoring system that identified visitors consuming content within specific clusters and routed them to the appropriate sales development representative with context about their interests. Blog content was gated selectively — high-intent articles (e.g., "How to Calculate Cost Per Hire") offered downloadable PDF versions in exchange for email, while top-of-funnel content remained ungated to maximize traffic and linkability.

Results

At the 12-month mark:

  • Monthly organic traffic grew from 12,000 to 340,000 visits — a 2,733% increase
  • Monthly organic leads reached 12,000, from a baseline of effectively zero
