A mid-market furniture retailer with $18M in annual online revenue was facing a ticking clock. Magento 1 — the platform their entire ecommerce operation depended on — had reached its official end-of-life on June 30, 2020. Two years later, security patches had ceased entirely, and their site was running on an unsupported platform with known vulnerabilities.
The retailer had been a Magento customer for over seven years. In that time, they had accumulated 27 custom extensions, a heavily customized checkout flow, 14,000+ SKUs with complex product options (fabric swatches, finish variations, dimensions), and four years of SEO equity in over 8,000 indexed URLs. The thought of migration was daunting — and previous attempts by an in-house team had stalled twice.
The CEO described the risk: "We generate 60% of our revenue from organic search. Our Magento site had page-one rankings for hundreds of high-intent commercial keywords. Any migration that caused ranking loss — even temporarily — would cost us hundreds of thousands of dollars. Beyond SEO, there were operational concerns. The Magento instance required a dedicated DevOps engineer just to keep the servers running. Our Approach
SoniNow executed a five-phase migration methodology designed from years of Magento-to-Shopify Plus migrations, with SEO preservation as the non-negotiable foundation of every phase.
Phase 1: Discovery and URL Mapping. We began by crawling the entire Magento site through Screaming Frog and Google Search Console, cataloging 8,147 indexed URLs. Each URL was classified by page type (product, category, CMS page, blog, etc.) and mapped to its Shopify Plus equivalent. For URLs with no direct equivalent, we designed 301 redirect strategies to the closest relevant page — never to the homepage, which would bleed authority.
Phase 2: Data Migration and Validation. Product data — including custom options, tier pricing, inventory history, customer accounts, and order history — was migrated through a custom ETL pipeline built in Python. We ran the migration three times in a staging environment, each time validating data integrity against the Magento source. By the final dry run, data fidelity reached 99.97%.
Phase 3: SEO Preservation Architecture. On the Shopify Plus side, we implemented a URL structure that matched Magento's path hierarchy exactly where possible, using Shopify's custom path redirects and URL handling APIs. All 8,147 redirects were staged and tested in a private staging environment accessible to Googlebot (via HTTP basic auth bypass for crawlers), confirming that Google could traverse the redirect chains before the public launch.
Phase 4: Parallel Operation and Cutover. For 30 days before launch, both Magento and Shopify Plus operated in parallel. Orders were fulfilled from Magento while the Shopify store was tested, optimized, and validated by internal teams and a beta group of 200 loyalty customers. The cutover was executed on a Tuesday at 2:00 AM EST — chosen for lowest traffic volume — and took 47 minutes.
Phase 5: Post-Migration Monitoring. For 60 days post-launch, SoniNow monitored rankings, traffic, revenue, conversion rates, and crawl errors daily. Weekly reports showed red-amber-green status for every critical KPI, with immediate remediation of any anomaly.
The Solution
The technical execution covered the full ecommerce stack.
Theme and Frontend. We rebuilt the storefront using Shopify Plus' Online Store 2.0 with Dawn theme as a foundation, heavily customized with Tailwind CSS to match the brand's design system. The checkout was customized through Shopify Plus' checkout.liquid and Checkout Extensibility APIs to preserve the one-page custom checkout the retailer's customers were accustomed to.
Integration Architecture. The 27 Magento extensions were replaced by 12 Shopify apps, and custom middleware (Node.js on AWS Lambda) handled the integrations that didn't have native Shopify equivalents — specifically, a custom ERP sync for inventory management and a proprietary shipping rate calculator integrated via CarrierService API.
Custom Product Management. Complex product options — fabric swatches with image-based selectors, dimension-based pricing rules, and made-to-order lead times — were rebuilt using Shopify's Metafields and Product Options API, with a custom React-based product configurator that maintained the same user experience as the Magento version.
Performance Optimization. The Shopify Plus store was optimized to achieve a 93 Google PageSpeed score on mobile and 98 on desktop, a significant improvement over the Magento site's 45 mobile score. Core Web Vitals — LCP at 1.2s, FID at 45ms, CLS at 0.05 — all met passing thresholds.
Results
The migration was completed without a single day of revenue disruption:
