The Challenge
The SoniNow Solution
The Challenge
A mid-size specialty outdoor gear retailer with $4.2 million in annual revenue came to SoniNow with a ceiling they couldn't break through. They had been running on Shopify Plus for three years, and while it had served them well during their initial growth phase, they had hit a wall. Their Shopify store loaded in 5.8 seconds on mobile, their conversion rate had flatlined at 2.1%, and they were paying $2,000 per month for Shopify Plus plus an additional $1,400 per month in third-party app subscriptions just to make the platform do what they needed.
The product catalog was complex: 3,400 SKUs across 47 categories, each with size variants (S–XXL), color options, technical specifications, and user-generated content like fit notes and trail-tested reviews. Shopify's liquid template system struggled to handle the dynamic filtering and faceted search their customers expected, and the checkout flow — despite being Shopify's own — had a 68% cart abandonment rate.
The owner described the situation succinctly: "We're paying more and more for less and less. Our conversion rate hasn't budged in 18 months, our page speed keeps getting worse with every app we install, and our customers keep asking us why the site feels slower than our competitors'. We need a solution that's built for what we actually sell."
Our Approach
We proposed a custom Next.js ecommerce platform with a headless architecture, keeping Shopify as the backend for inventory and order management but replacing the frontend entirely. This approach would give them complete control over the user experience while retaining Shopify's reliable payment processing and inventory sync capabilities.
The discovery phase involved analyzing 90 days of user session recordings, heatmaps, and funnel analytics. We identified seven critical pain points in the customer journey: a confusing mega-menu that buried subcategories, a product page that required four scrolls to reach the "Add to Cart" button, a filtering system that triggered a full page reload, a checkout flow that required creating an account, no guest checkout option, a mobile cart that was barely usable, and a search function that failed to find 34% of products.
The design philosophy centered on reducing friction at every touchpoint. We wanted customers to go from landing page to completed purchase in three clicks or fewer for returning shoppers, and five clicks for new customers. Every decision — from font size to button placement to form field count — was tested against this principle.
The Solution
We built the frontend with Next.js 14 using the App Router, deployed on Vercel's edge network. The product catalog was migrated to a custom MongoDB database optimized for faceted search, synced in real-time with Shopify's inventory system via webhooks.
Key technical implementations included:
- Dynamic filtering with Algolia-powered instant search that returned results in under 50 milliseconds, supporting multi-faceted filtering by size, color, material, activity type, price range, and customer rating
- A redesigned product detail page with sticky "Add to Cart" on mobile, size recommendation based on fit notes and measured garments, and an AI-powered "Complete the Look" section showing frequently bought together items
- One-page checkout with saved payment methods, Shop Pay integration, and guest checkout as the default option
- Server-side rendered category pages with ISR for product availability, SEO-optimized meta descriptions, and automated schema markup (Product, Offer, Review, BreadcrumbList)
- Real-time inventory display with stock-level indicators and back-in-stock notifications
- Image optimization pipeline that automatically generated WebP and AVIF variants at six breakpoints, served via a CDN with lazy loading
Results
The new platform launched after four months of development and one month of parallel testing. The results were immediate:
- Conversion rate increased by 28%, from 2.1% to 2.7%
- Page load time reduced by 60%, from 5.8 seconds to 2.3 seconds on mobile
- Cart abandonment rate dropped from 68% to 52%
- Average order value increased by 12%, from $87 to $97 (attributed to the AI-powered product recommendations)
- Mobile revenue grew by 41% as the improved mobile experience converted more smartphone shoppers
- Third-party app costs eliminated, saving $1,400 per month
- Search success rate improved from 66% to 94%
The platform paid for itself within five months through increased conversion revenue alone, and the team reported a significant reduction in technical overhead — they could now make frontend changes in hours that previously required days of Shopify theme customization.
"The Shopify Plus ceiling was real, and SoniNow helped us break right through it. Our new site feels like a premium shopping experience, our customers constantly compliment the speed, and the 28% conversion lift means this project paid for itself in under six months." — CEO, Specialty Outdoor Gear Retailer
