The Challenge
A Series A B2B SaaS company in the project management space came to us with a familiar problem: they had a solid product with hundreds of paying customers, but their organic visibility flatlined at roughly 8,000 monthly visitors. Despite publishing blog posts twice a week for over a year, their domain authority hovered at 28, and 90% of their content ranked on page three or lower of Google search results.
The company was burning through $45,000 per month on paid acquisition to sustain growth. Their leadership knew this was unsustainable — they needed organic traffic to become the primary growth engine. However, their existing approach treated SEO as a bolt-on: write a blog post, publish it, and hope for the best. There was no structured keyword strategy, no topical authority framework, and no technical SEO foundation to speak of.
To make matters worse, their site had accumulated significant technical debt. Page load times averaged 6.2 seconds on mobile, internal linking was virtually nonexistent, and they had over 400 orphaned pages that Google had indexed but did nothing to support their core product categories. The CTO estimated that a proper fix would require at least three months of engineering time — time they couldn't afford to lose.
Our Approach
We began with a comprehensive SEO audit that covered three dimensions: technical infrastructure, content strategy, and off-page authority. The audit revealed 14 critical technical issues, including render-blocking JavaScript that delayed above-the-fold content by 3.8 seconds, missing XML sitemaps for their knowledge base, and a site architecture that buried their product landing pages five clicks deep from the homepage.
For the content strategy, we implemented a topic cluster model around their four core product features: task automation, resource management, time tracking, and client reporting. For each pillar topic, we identified 15–25 supporting long-tail keywords with commercial and informational intent. Our research uncovered 340 high-value keywords where competitors ranked but our client had no content at all.
On the technical side, we worked with their engineering team to implement server-side rendering using Next.js, lazy-load non-critical resources, and restructure the site's information architecture. We also migrated their blog from a subdomain (blog.company.com) to a subdirectory (company.com/blog) to consolidate domain authority — a move that alone accounted for roughly 15% of the subsequent traffic gains.
The Solution
The execution phase ran over six months in three sprints. In Sprint 1 (months 1–2), we fixed the technical foundation: migrated to Next.js for SSR, implemented automatic image optimization via a CDN, restructured internal linking, and cleaned up the orphaned pages through proper canonicalization and 301 redirects. The cumulative effect was a mobile PageSpeed score improvement from 34 to 81.
In Sprint 2 (months 3–4), we published 12 pillar guides and 85 supporting articles organized into topic clusters. Each cluster was interlinked according to a pre-designed hub-and-spoke architecture. We also updated their 40 highest-traffic existing posts with fresh data, improved formatting, and better internal links back to the pillar pages.
Sprint 3 (months 5–6) focused on off-page authority. We launched a digital PR campaign targeting project management industry publications, secured 28 guest posting opportunities on domains with DR 50+, and built 14 unlinked brand mentions that we converted into followed links. We also created three original research reports — "The State of Remote Project Management 2026," "The Cost of Poor Resource Allocation," and "Productivity Benchmarks by Team Size" — that collectively earned coverage on Forbes, Inc., and TechCrunch.
Results
Within six months, the results exceeded everyone's expectations:
- Organic traffic grew by 420%, from 8,000 to 41,600 monthly visitors
- Organic leads increased by 180%, from 120 to 336 per month
- Domain authority improved from 28 to 42
- Average time on page increased from 1:48 to 3:12
- Bounce rate dropped from 71% to 48%
- Cost per lead decreased by 64%, allowing the company to reduce paid ad spend by 50%
The content cluster strategy proved particularly effective: pillar pages accounted for 35% of all new traffic within three months of publication, and the originally published research reports continued to generate 2,100 backlinks and 4,000+ monthly visits six months after launch.
